Instead, the boycott forced IKEA to design its own furniture and find suppliers in Poland. The constraint became the foundation of IKEA's competitive advantage. "By doing it a different way, we got around the so-called 'small town disadvantage.'" **The key insight:** Every constraint contains an innovation waiting to be discovered. The question is not "how do we remove this limitation?" but "what does this limitation make possible?" --- ## Inputs | Input | Required | Description | |-------|----------|-------------| | constraint | Yes | The limitation you're facing | | desired_outcome | No | What you're trying to achieve | | context | No | Relevant background | --- ## The Innovation Protocol ### Step 1: Name the Constraint Clearly State the limitation precisely: - What exactly is blocked or limited? - What causes this limitation? - Who says this is a constraint? Are they right? ### Step 2: Explore What the Constraint Enables Ask the counterintuitive question: "What does this limitation make possible that wouldn't be possible without it?" **IKEA Examples:** - **Supplier boycott (1955)** enabled: own design capability, Polish manufacturing relationships, cost control - **Shipping cost constraint** enabled: flat-pack furniture, customer self-transport - **Fire at Kungens Kurva (1970)** enabled: self-service warehouse discovery - **Small town location** enabled: lower costs, unique culture, different perspective ### Step 3: Identify Hidden Advantages For your constraint, explore: - What does this force you to do differently? - What costs does this eliminate? - What new capabilities must you develop? - What competitors won't copy because they don't have this constraint? ### Step 4: Design the Innovation Transform the constraint into a feature: - How do you make the limitation a deliberate choice? - How do you build capability around it? - How do you make it impossible for well-resourced competitors to replicate? ### Step 5: Test the Reframe Ask: - "If we had unlimited resources, would we choose to do it this new way anyway?" - If yes, you've found a genuine innovation. - If no, keep iterating. --- ## Workflow ### Step 1: Gather and Review Inputs Collect all relevant information: - Review the provided data and context - Identify key parameters and constraints - Clarify any ambiguities or missing information - Establish success criteria ### Step 2: Analyze the Situation Perform systematic analysis: - Identify patterns and relationships - Evaluate against established frameworks - Consider multiple perspectives - Document key findings ### Step 3: Generate Recommendations Create actionable outputs: - Synthesize insights from analysis - Prioritize recommendations by impact - Ensure recommendations are specific and measurable - Consider implementation feasibility ## Output Format ```markdown ## Constraint Innovation Analysis ### The Constraint **Statement:** [Precise description of the limitation] **Source:** [What causes this constraint] **Assumption check:** [Is this actually a constraint, or just assumed to be?] ### What This Enables | Enabled Possibility | Why It Wasn't Visible Before | |--------------------|------------------------------| | [Possibility 1] | [Why overlooked] | | [Possibility 2] | [Why overlooked] | ### Hidden Advantages | Advantage | How Constraint Creates It | |-----------|--------------------------| | [Advantage 1] | [Mechanism] | | [Advantage 2] | [Mechanism] | ### The Innovation **Reframe:** Instead of [constraint as problem], we will [constraint as feature]. **Implementation:** 1. [First step to build capability] 2. [Second step] 3. [Third step] ### Competitive Moat Why well-resourced competitors won't copy this: [Explanation of why the constraint-based innovation creates lasting advantage] ### Validation "If we had unlimited resources, would we choose to do it this way?" [Yes/No and explanation] ``` --- ## Common Mistakes | Mistake | Kamprad's Way | |---------|---------------| | Trying to remove the constraint | Finding the innovation within it | | Seeing limitations as unfair | Seeing limitations as opportunities | | Waiting for resources | Building capability from constraints | | Copying well-resourced competitors | Doing what only the constrained can do | | Complaining about disadvantages | Turning disadvantages into advantages | --- ## Historical Examples | Constraint | Innovation Enabled | |------------|-------------------| | Furniture supplier boycott | In-house design, international sourcing | | High shipping costs | Flat-pack furniture | | Fire destroyed store | Self-service warehouse model | | Small town disadvantage | Unique culture, lower costs | | Customer can't transport furniture | Customer assembly adds ownership | --- ## Outputs **Primary Output:** A structured analysis document that identifies and articulates patterns, insights, and actionable recommendations based on the input data. **Format:** ```markdown ## Analysis: [Topic] ### Key Findings - [Finding 1] - [Finding 2] - [Finding 3] ### Recommendations 1. [Action 1] 2. [Action 2] 3. [Action 3] ``` **Example output:** See the Example section below for a complete demonstration. ## Constraints - Do not use this analysis as the sole basis for critical decisions - Do not apply this framework to situations outside its intended scope - Acknowledge that analysis is based on available data, which may be incomplete - Honor the complexity of real-world situations that resist simple categorization - Present findings with appropriate confidence levels - Recognize the limits of the methodology ## Example **Input:** - input_data: [Specific example input] - context: [Relevant background] **Output:** [Detailed demonstration of the skill in action - showing the complete process and final result] **Why this works:** This example demonstrates the key principles of the skill by [explanation of what makes it effective]. ## Integration This skill pairs with: - **cost-first-design** - Constraints often involve cost; use together - **democratic-design-evaluation** - Test innovations against all five dimensions - **smaland-simplification** - Constraints often force simplification ---
